Project: visa management subsystem for travel erp system
The Visa Management Subsystem reduced processing time by 30%, cut document-related errors by 45%, and scaled to support over 15 destination countries. Through digital document handling, status tracking, and barcode-based logistics, it dramatically improved operational efficiency and established a solid foundation for future e-visa integrations.
Background
As part of a comprehensive ERP platform for a major tour operator, the Visa Management Subsystem was developed to automate and streamline the high-volume, logistics-heavy process of visa application handling. The goal was to minimize manual effort, increase scalability, and ensure smooth coordination between head office, regional branches, consulates, and internal departments.
While the ERP system was originally planned using a Waterfall methodology, the real development of the visa module quickly pivoted to an Agile, iterative approach due to its complexity and dynamic business requirements.

My Role
As Product Owner, I led the visa subsystem from ideation to full release. My responsibilities included:
A critical success factor was ongoing collaboration and negotiation with stakeholders — including the head of the visa services department, regional office representatives, and internal shareholders — across all project stages, from business analysis and planning to rollout and feedback loops.
- Running discovery interviews with visa officers, travel agents, and regional branch stakeholders;
- Gathering and analyzing business requirements;
- Defining the product roadmap and maintaining the backlog;
- Writing detailed specifications and diagrams;
- Leading sprint planning, backlog refinement, and release coordination;
- Organizing demos, stakeholder reviews, and training sessions to drive adoption.

Approach
We followed a Lean MVP approach, focusing first on two high-value user stories:

We also implemented multiple integrations (via API and structured files) with consulates as external suppliers. These were used for data submission, tracking, and status updates — and required close planning, testing, and validation in cooperation with each partner.
- As a travel agent, I need to book visa services quickly and transmit client information to the operator.
- As a visa department manager, I need a clear list of visa bookings and their statuses to manage the application process.
Key functionality included:
- Configurable visa services by destination and consulate, with specific document requirements and lead times;
- Dynamic document checklists per visa type, with file uploads and status tracking;
- Integration of barcode scanning, labeling, and physical document bundling;
- Batch processing of applications and logistics routing between offices and consulates;
- Configurable status flows: request → processing → submission → approval/rejection;
- Fully redesigned document templates, in collaboration with the UI designer, to improve clarity and consistency.

Methodology and Tools
- Hybrid methodology: Waterfall planning followed by Agile execution.
- Backlog & sprint tracking: Initially through the ERP’s internal task tracker, later migrated to Jira for greater visibility and velocity tracking.
- ProjectLibre – for internal roadmap planning, aligned with high-season timelines.
- Specification and system modeling:
- Used Rational Rose (later Enterprise Architect) for system design and documentation;
- Applied IDEF1 and class diagrams for static data modeling;
- Used IDEF0 and DFD for functional modeling;
- Switched to UML behavior diagrams (sequence and activity) during later stages for modeling dynamic behavior.
- Prototyping tools: Wireframes and UI flows were created to visualize processes and gain stakeholder buy-in.
- Internal ERP toolkit: Built using native modules for Visa Services, Orders, Document Handling, and Logistics.
- External integrations: Developed custom integrations with consulates (API or file-based) to automate application submission and tracking.
- Analytics and metrics:
- Google Analytics to track user behavior across customer-facing interfaces, enabling us to optimize usability
- Oracle BI (OLAP) to run multidimensional reports and perform ad hoc analysis on operational KPIs
Results
- Visa destinations grew from 2 to 20+, while application volume quadrupled — with only a 2x increase in staff;
- Average internal processing time was reduced by 30%;
- Application rejection rate due to missing or incorrect documents dropped by 45%;
- Document logistics across regional offices and consulates became fully traceable;
- The system became the most adopted module in the ERP and a reference point for other subsystems;
- Data collected through the visa subsystem contributed to company-wide metrics and client profiling;
- A shareholder remarked post-launch: “The only thing our ERP system can do is visas!”
Lessons Learned
- Agile practices can emerge and thrive even within initially Waterfall environments when driven by real feedback and evolving requirements;
- Continuous stakeholder engagement is key — especially in cross-functional, compliance-heavy workflows;
- Early prototyping helped resolve UX misunderstandings and accelerated development;
- Document logistics are as critical as digital workflows in paper-based industries;
- Building flexible integration layers enabled sustainable partnerships with consulates and external systems.
